How much are your trainers costing you in lost members?

Between 50 and 70% of newly qualified trainers leave the industry inside two years, and the average trainer lasts 6-12 months in a club. When one walks, a share of their clients cancel their membership and walk with them. That cost never appears as a single line - it is split across recruitment, void rent and general attrition, which is precisely why nobody in the building owns it.

This one is for the person who runs the building. If you are a personal trainer rather than an owner or operator, the PT Income Gap Calculator is the one you want - this audit asks about member counts, membership fees and trainer turnover.
First things first

Who am I preparing this for?

Your figures appear on screen at the end, and I'll email the report so you've got something to circulate.

I'll need a name, work email, company and the consent box ticked.
Question 1 of 6

How many sites do you operate?

This changes what I show you. A single site is a P&L question; an estate is a consistency question.

Pick the closest option.
Question 2 of 6

Members and membership fee

Rough averages are fine.

Members
Average monthly fee
£
Both figures are needed to work the retention numbers.
Question 3 of 6

Your trainers

Everyone taking paying clients off the floor - employed, self-employed or renting.

Personal trainers
How do they operate commercially?
I need the trainer count and how they operate.
Question 4 of 6

How long does a typical trainer last before they leave?

From starting on your floor to walking away - whether they move club or leave the industry.

Pick the closest - a rough answer is still useful.
Question 5 of 6

Roughly what share of your members work with a trainer?

PT penetration. If you don't measure it, say so - that's an answer in itself, and a common one.

Pick the closest bracket.
Question 6 of 6

What's your biggest frustration with PT?

It changes what I show you at the end.

Pick the one that costs you most.

Before you ask

No, the answer is not "recruit harder".

Every one of those figures assumes you do not hire a single extra trainer, do not change your commercial model, and do not spend a penny more on marketing.

It is built entirely from the trainers already on your floor and the members already through your door. Operators spend millions on sites and equipment, then leave trainer development to chance - and then treat the resulting churn as a recruitment problem. It is a development problem, and it behaves like one.

What this points at

Member growth gets the headlines. Trainer retention protects it.
